Track time saved, not tasks automated
Counting how many tasks got handed to AI feels productive, but it misses the actual point, which is whether people got real time back in their day. I check for this myself before I call anything a win, because a task count that looks impressive can still hide hours of cleanup nobody mentioned. A task that technically runs through a tool but still needs heavy cleanup afterward hasn't actually saved anyone anything, even though it counts on a tally of "automated tasks." Ask people directly whether a given task now takes less time than before, and by roughly how much, instead of just checking whether AI touched it at all. This keeps the whole rollout honest and focused on the actual goal instead of a vanity count that looks good in a meeting but means little in practice. Time saved is the only measure that tells you whether any of this was worth doing.
Try this today: ask one person on your team whether their most automated task actually takes less time now, and use their honest answer over any tally of tasks touched.
